Key points
  • Measure against a baseline taken before the project starts, never against memory.
  • Track four numbers: hours saved, cost per transaction, error rate and turnaround time.
  • Count tool licences, implementation staff and maintenance on the cost side.
  • Savings only become real when freed hours are redeployed or headcount growth slows.

"AI made us more productive" is not a business case. To keep budget and credibility, AI projects need the same discipline as any other investment: a baseline, a cost, a measured result.

Take the baseline first

Before changing anything, record how the process runs today for at least two to four weeks: volume, staff hours, turnaround time, error or rework rate. Use system logs where possible, and short time sheets where not.

The four numbers that matter

  • Hours saved per month: baseline hours minus new hours, multiplied by loaded staff cost.
  • Cost per transaction: total cost of the process divided by volume, before and after.
  • Error rate: mistakes, rework or complaints per hundred transactions.
  • Turnaround time: how long a request, invoice or enquiry takes from start to finish.

Count the full cost

Include tool licences and usage fees, the implementation team's time, staff training, and ongoing maintenance such as updating prompts, rules and integrations. A project that saves 80 hours a month but needs a full-time person to maintain it may not pay back.

Turn saved hours into real savings

Hours saved are only a saving if they are used. Either the team takes on more volume without new hires, or the freed time moves to higher-value work, or planned headcount growth is reduced. Agree up front which of these applies, otherwise the saving disappears into the working week.

Report monthly, by department

A one-page monthly report per department, showing the four numbers against the baseline, keeps sponsors engaged and makes it obvious which workflow to automate next.
